Following on from Part I of our SARDA-inspired blog series, where we explored the five warning signs that indicate an Oracle Cloud project may need rescuing, Part II focuses on the proactive steps that keep programmes on track from day one.
As one of the UK’s leading authorities on Oracle Cloud transformation, we at de Novo have guided countless organisations through complex implementations — and, on many occasions, been called in to rescue projects that have gone off course. Drawing on this experience, we have identified five decisive steps that consistently separate successful Oracle Cloud programmes from those that struggle.
Implementing Oracle Cloud is a major milestone in any organisation’s digital transformation journey, yet beneath the surface of well-planned timelines and balanced budgets lie challenges that can unsettle even the most capable teams. Projects often extend beyond their initial scope, costs can escalate, and systems may go live without the knowledge or structures required for sustainable success.
Through years of hands-on experience, we understand that these difficulties are not inevitable. When approached methodically and strategically, Oracle Cloud implementations can deliver exceptional results — on time, on budget, and with measurable, long-term value.
1. Start with the End in Mind
The first and most crucial factor for success is defining what “done” truly means. Projects without a clear finish line inevitably drift, as requirements evolve and scope expands.
We establish a Minimum Viable Go-Live (MVGL) before configuration begins — a framework that distinguishes essential capabilities from enhancements that can follow later. This disciplined approach prevents scope creep and ensures that organisations achieve the outcomes that matter most from Day 1, achieving return on investment as quickly as possible.
2. Introduce Governance Through Exit Gates
Governance is central to successful delivery. Many Oracle Cloud projects lose momentum due to small, unchecked changes — additional integrations, workflow tweaks, or minor customisations — which accumulate and drive costs and timelines beyond control.
We embed exit gate governance into every project from the outset. Each gate acts as a formal review point to confirm that deliverables meet requirements, follow best practice, and remain aligned with the original business objectives.
This approach allows us to identify and address issues early, when they are easiest and least expensive to fix.
3. Prioritise Knowledge Transfer
Many implementation challenges are not technical — they stem from a lack of understanding. Organisations can emerge from projects with systems they cannot confidently operate, leaving them dependent on costly support arrangements and
limiting their opportunity to continually evolve the new solution in–line with Oracle’s
quarterly updates, and thereby to maximise their investment in Oracle Cloud.
We embed knowledge transfer into every engagement from day one, working alongside client teams, applying a “build with you, not for you” philosophy. This includes comprehensive documentation, shadowing opportunities, and interactive workshops designed to develop both confidence and independence.
4. Challenge Every Customisation
Over-customisation is one of the most common pitfalls in Oracle Cloud projects. Organisations often attempt to replicate legacy processes, introducing unnecessary complexity that hinders flexibility and increases maintenance costs and frustration.
We encourage clients to default to standard functionality wherever possible, adopting a “prove you can’t use standard” approach for every modification. Each proposed deviation must demonstrate clear business need, long-term value, and compatibility with Oracle’s quarterly updates.
5. Plan for Life After Go-Live
Go-live is not the finish line — it marks the start of an ongoing journey. Without a clear post-implementation strategy, organisations risk losing momentum, falling behind on quarterly updates, and allowing performance to degrade.
From the beginning, we work with clients to define their post-go-live operating model — specifying who will manage day-to-day support, oversee updates, and drive continuous optimisation. This ensures a smooth transition and sustainable, long-term success.
At the heart of this approach is Value as a Service (VaaS), our award-winning managed service designed to maximise the value of Oracle Cloud implementations.
VaaS operates as a three-tier model:
- Foundation Support delivers stability through named Service Managers, ITIL-aligned processes, 24/7 access to certified specialists, and comprehensive knowledge-management resources.
- Enhanced Support builds on this foundation with outcome-driven delivery, guided by our four-dimensional framework — Innovation, Adoption, Optimisation, and Efficiency. Quarterly reviews, personalised value assessments, and executive governance ensure every Oracle Cloud investment continues to deliver measurable business outcomes.
- Pay-as-you-Go offers flexible access to support without long-term commitments, while maintaining the same collaborative, value-focused approach.
VaaS is reinforced by our Quarterly Evergreening and Innovation Cycle, embedding DevOps methodology, automated regression testing, and continuous optimisation aligned with Oracle’s quarterly releases.
With governance, innovation, and ongoing optimisation at its core, VaaS ensures that Oracle Cloud systems are not just deployed — they are continuously evolving, high-performing platforms that deliver real business value.
Experience as a Compass
Through these five principles — clarity of purpose, governance discipline, continuous learning, disciplined configuration, and proactive planning — we have built a proven methodology for Oracle Cloud success. Our approach reflects years of practical insight and a deep understanding of the factors that make-or-break large-scale transformations.
The difference between success and failure is rarely technical competence — it is foresight, structure, and partnership. Guided by these values, we continue to help organisations navigate the complex terrain of Oracle Cloud with confidence and precision.
